Overview

Bringing two cargo-bike platforms to market across three brands simultaneously, navigating a compliance landscape that was still being written while the product was being built.

Background

Accell Group is one of the largest bicycle manufacturers in Europe, with a portfolio spanning multiple consumer brands. As the cargo-bike market grew exponentially, the demand for a shared platform across brands was clear, but so was the complexity. Three brands meant three sets of requirements: different aesthetics, different market positions, different customer expectations. One compliance failure would have blocked the market introduction for all of them.

The challenge

The compliance landscape for cargo-bikes was actively shifting during the project. New standards were being introduced, existing ones revised, and the regulatory framework under the Machine Directive 2006 was still being interpreted across markets. Managing product development in parallel with a moving compliance target, across bikes, accessories, and a modular rail system, required decisions to be made before certainty was available.

What I did

I joined the project team as the responsible engineer for product development and compliance across the full platform. This included overseeing engineering of the bikes and all accessories, specifying parts against both functional and regulatory requirements, and building the technical file required for CE marking under the Machine Directive. Compliance was integrated into the development process from the start, not reviewed at the end.

Result

Within two years, both models reached their first mass production FAT run of 10 bikes each. The full accessory range, rain covers, box covers, cushions, a baby seat adapter and an adjustable bench, was in production, all compatible with the accessories rail system developed during the project. The complete technical file was delivered at handover, ready for market introduction across all three brands.
